Built a Project Management Office from zero — turning a team running on ad-hoc execution into a governance system that gives C-level real-time visibility across an 80+ project, $2M+ portfolio.
At the time I joined, CRMiUM was running up to 40 projects concurrently on a 4-person PM team — with no shared methodology behind any of it. Over the next 1.5 years, delivery scaled to 80+ concurrent projects across a 60+ person org, with 100+ projects delivered in total and an annual portfolio of up to $2M+.
Directly managed the PM function as functional lead — hiring, onboarding, and mentoring the team.
Drove the shift from ad-hoc execution to a governed delivery model, working cross-functionally across departments.
Owned the full company-wide project portfolio — visibility, prioritization, and health, reported to C-level.
Unstable delivery quality — outcomes depended on which PM ran the project, not on a repeatable system.
No resource planning — no way to see who was available or overloaded across the portfolio.
Inconsistent, unstructured project documentation across teams and projects.
No reporting system for C-level — leadership had no reliable view into portfolio health.
Undefined PM role — no clear scope of responsibility for project managers on their own projects.
RACI, RAG-reporting, risk management, resource planning, and documentation standards across the full project lifecycle.
